First, what this is not

In Kerala the phrase HR consultancy is most often used for recruitment and placement agencies. This is different work. I do not supply candidates and I do not run staffing mandates.

My work begins after hiring. It is about making the people you already employ measurable, developable and accountable — through systems your managers can actually run once I have handed them over.

Why appraisals break down in growing organisations

Nothing was defined in advance

If a role was never given clear result areas, the annual form asks a manager to rate something that was never agreed. The conversation becomes personal because there is no standard to point at.

Recency decides the rating

Without a review rhythm through the year, the last few weeks colour the whole assessment. Strong performers with a quiet quarter get marked down; the reverse happens just as often.

No line to business goals

When departmental targets are never cascaded into individual result areas, people can hit every number on their form while the company misses its own.

Ratings inflate, then stop meaning anything

Managers avoid difficult conversations, everyone lands in the same band, and the exercise loses credibility with the very people it was meant to develop.

How an engagement runs

The sequence matters more than the format. A well-drafted template applied to undefined roles fails predictably.

  • 1 Diagnostic. Structure, roles, current review practice and where business goals are actually set. This is where scope becomes clear.
  • 2 KRA architecture. Result areas defined role by role, then cascaded so organisational goals reach individual accountability without distortion.
  • 3 Measurement design. KPIs chosen because they can be collected honestly from systems you already have — not because they look impressive on a form.
  • 4 Review architecture. A calendar, a rating discipline, and a documented conversation structure that managers can hold without dreading it.
  • 5 Manager capability. Training the people who will run reviews. This is the step most implementations skip, and the reason most of them decay within two cycles.
  • 6 Rollout and handover. At least one full cycle run alongside your team, with dashboards leadership can read at a glance.

Twenty-six years of core industry experience across white goods, banking, automobile, manufacturing and trading, alongside management teaching and organisational consulting. That background shapes the work: result areas for a production supervisor, a branch officer and a field sales executive are not variations of one template.

Kerala's own MSME base is large enough that this is not a niche problem: the state has roughly 23.79 lakh MSME units employing an estimated 44.64 lakh people — the 12th-highest MSME count of any Indian state. Is this software, or consulting?

Consulting. I am not selling you a licence. The work is designing a performance system that fits how your organisation actually runs, then implementing it with your managers. Software can follow once the design is right — a tool laid over an undefined process simply automates the confusion.

I am looking for a recruitment agency. Is that what you do?

No. In Kerala the phrase HR consultancy is usually used for staffing and placement agencies. This is different work. I do not supply candidates. I design the systems that make the people you already employ measurable, developable and accountable.

We already do annual appraisals. Why would we need this?

Most appraisal formats record an opinion after the fact. A performance management system defines, in advance, what good performance means for each role, links it to business goals, and creates a review rhythm through the year. The appraisal then becomes a summary of something already tracked rather than a memory exercise.

How long does implementation usually take?

It depends on the number of distinct roles and locations rather than headcount. A focused engagement typically moves through diagnostic, KRA design, review architecture and manager training, followed by at least one full review cycle run alongside your team so the system survives after handover.

What is the difference between a KRA and a KPI?

A KRA is the area a role is accountable for. A KPI is the measure that tells you how well that area is being handled. A production supervisor may hold a KRA for line output; the KPIs under it might be units per shift, rejection rate and unplanned downtime. Confusing the two is the most common reason appraisal formats collapse.

How many KRAs should one role have?

Few enough that a person can hold them in mind and act on them. When a format runs to fifteen or twenty entries, the role has usually not been defined — the list is standing in for a decision nobody made.

Do you train our managers, or only design the format?

Both. A format handed over without reviewer capability produces inflated ratings and avoided conversations. Manager capability is part of the engagement, not an add-on.

What size of organisation is this for?

Typically organisations past the point where the founder can assess everyone personally — often somewhere between thirty and five hundred people. Below that, a lighter goal-setting structure is usually more honest than a full system.

Do you work outside Kerala?

Yes. I am based in Kollam and work across Kerala including Kochi and Trivandrum, and with MSMEs across India. Diagnostic and design work runs comfortably remote; rollout and manager training are better done on site.

What does an engagement cost?

Scope drives cost, so it is quoted after a short diagnostic rather than from a price list. The variables are the number of distinct roles to be designed, the number of locations, and how much manager training is needed.
